How Aquafit Sursee lays the foundation for its new tech stack with Hotel Boost and Salto.

A strong concept – but increasing complexity

The combination of hotel, wellness, fitness, and therapy makes the operation a versatile experience centre and at the same time a complex system.

With the planned expansion and strategic realignment, Aquafit is now facing a decisive step:

From a grown operation to a clearly structured, scalable system.

Aquafit Sursee already combines:

  • Hotel operation
  • Wellness - sauna & spa offerings
  • Hairdresser
  • Cosmetics
  • Fitness & classes
  • Therapy & health services



A versatile offering – but also many parallel systems, processes, and interfaces.

At the same time, major changes are on the horizon:

  • Expansion from 13 to approximately 25 rooms

  • New restaurant with bar

  • Introduction or adjustment of several systems (access, PMS, POS, distribution)

The challenge: Not to optimise individual tools, but to rethink the entire system.

The starting point: Growth meets system limits

The current situation presents a clear picture:
High occupancy – but the wrong mix




Strong demand, but clear dependence on OTAs:

  • ~99% occupancy

  • 84% Booking.com

  • 9.5% website (IBE)

  • 6% Expedia

  • 1% Reconline

Additionally:

  • grown system landscape

  • partially missing integration

  • new requirements due to expansion and gastronomy

The approach: strategically re-establish technology

Together with Hotel Boost, a clear roadmap was defined – step by step:

Phase 1: Establish foundations

  1. Evaluate locking system and create offer (Salto)

  2. Review PMS and make decision

  3. Define cash register system (including restaurant requirements)

Goal: Lay the foundation before further systems are built

Phase 2: Expand system landscape

In the next step, central systems will be defined:

  • Guest communication / Guest journey

  • Registration form / automation

  • Upselling systems

  • POS system for restaurant

  • Revenue management system

Focus: integration instead of silo solutions

Phase 3: Optimise setup & increase revenue

Alongside the system selection, the existing setup is analysed:

  • Build direct booking strategy

  • Optimise rate structure

  • Define up- & cross-selling

  • Reduce dependence on OTAs

Goal: More margin at the same occupancy
